In a previous blog post I shared some tips for overcoming overwhelm when business becomes a bit too much for one entrepreneur to handle. One of those tips was to stop trying to do everything yourself, by finding a team of professionals to help take care of tasks.
Deciding to work with a team of Marketing Support Specialists is a great way to take a big load off your shoulders; but only if you find the right team, and if you can figure out how to work well with that team.
Delegating is an art. There are certain tasks that make sense for team members to take care of and others that don’t. For instance, Social Media is an easy task for most people to delegate. Email management? Well, that can get a bit messier. (Though it is still something my team handles for some of our clients. It just takes a bit of getting used to.) Here are a few things you should keep in mind when it comes to choosing and working with a team of marketing support specialists. Because, you don’t want to find yourself more overwhelmed than you were before you started!
What to look for in a team. Look for a reputable, experienced team. Some marketing support specialists get into this business and think they can make more money if they have a team working with them, but they don’t really truly understand how to juggle everything, and how to best serve their clients. When you trust your business to a team, you need to make sure that team (and especially its leader) has the chops to do the work you need done.
Communication. There are several things you need to do to make sure your business is going to thrive when a number of professionals have their hands in it. And it all boils down to communication. You have to be clear on what tasks you need to delegate, and which ones you want to hold on to. You need to understand the strengths and weaknesses of the members on your team. And if something isn’t working; talk to your team leader and let them know what isn’t working and why. This is the only way to make things better! Ask for documentation. Your marketing support specialists should be creating systems that will make your business run more smoothly. Systems require documentation. Ask to have a copy of this for your files, so you understand what’s going on and who is doing what.
Project management. When you’re working with a team of marketing support specialists, you’re going to need a central location to manage projects and keep track of milestones and tasks. When you’re trying to choose a team, ask what sort of project management system they’re using. If they don’t use a localized system to keep track of clients and team members and workflow, then move along to the next team! Just in case you were wondering, we use Basecamp!
Time tracking. We check in with our clients each and every week about how much time they’ve used so they know where they stand with their hours, and so there are no big surprises when we invoice them at the end of the month. Ask your team leader how they track the hours your team spends working on their tasks and projects, and what their process is for keeping their clients updated. You might also ask your team if there is a monthly minimum, and if they charge in increments (like in 15 minute increments) or by the minute. We have no monthly minimum, and we charge by the minute so you are only charged for the time we actually work on your tasks and projects.
